Contract Manufacturing in Thailand: How It Works (2026)
Contract manufacturing means a Thai factory builds your product to your specification, under your brand, on your schedule. Done well it is repeatable and boring. Done badly it produces a container of parts that are technically to drawing and commercially useless.
Stage 1 — The RFQ pack
Most bad quotes trace back to a thin RFQ. A quotable pack contains:
- 2D drawings with tolerances and critical dimensions flagged, plus a 3D file (STEP).
- Material specification by grade and standard, not by description. "Stainless" is not a spec; 304 vs 316 changes price by double digits.
- Surface finish, plating, coating, colour reference (Pantone or physical swatch).
- Annual volume and per-order volume — quote pricing depends on both.
- Packaging spec, labelling, and any barcode or country-of-origin marking.
- Applicable standards and required test reports.
- Acceptable quality level and the inspection standard you will apply.
Send the same pack to every candidate. Quotes you cannot compare are quotes you cannot negotiate.
Stage 2 — Shortlist and audit
Five to eight candidates is the right shortlist. Score them on process capability for your process, not general impressions: does the metalwork shop actually own the press tonnage your part needs, or are they subcontracting it? Verify with an independent on-site audit covering equipment, quality system, subcontracting, and financial stability.
Stage 3 — DFM review
Design for manufacture is where money is made. A good Thai engineering team will come back with draft angle changes, wall thickness corrections, tolerance relief on non-critical dimensions, and material substitutions. Expect 5–20% cost reduction from DFM alone, and treat a factory that returns no DFM comments as a warning sign — it usually means nobody senior read your drawings.
Stage 4 — Tooling
Tooling is a separate contract line with its own milestones. Fix in writing:
- Tool cost, payment schedule, and what the payment buys.
- Ownership, tool numbering, physical storage location, and a release clause.
- Guaranteed shot life or cycle count and who pays for maintenance and refurbishment.
- Lead time with penalties, and the trial (T1, T2) schedule.

Stage 5 — First article and PPAP-style approval
Do not skip this even for simple parts. Require a dimensional report against every drawing dimension, material certificates, appearance samples for each finish, and a signed golden sample retained at the factory and at your side. That golden sample becomes the reference for every future dispute.
Stage 6 — Pilot run
A pilot of 5–10% of full volume exposes what a sample never will: cycle-time drift, operator variation, packing damage, and yield. Inspect the pilot to the same standard as production and hold the release until the corrective actions close.
Stage 7 — Production and control
Steady-state contract manufacturing needs four running documents: an approved drawing revision log, a control plan, an inspection standard with sampling levels, and a change-control rule that no material, subcontractor, or process changes without written approval. Unannounced change is the single most common cause of a good supplier going bad in year two.
