Winning a purchase order from a US big-box retailer is the easy part. Keeping the margin is a packaging-and-data problem that starts at the Thai factory, months before the first pallet moves.
Chargebacks are the real tariff
Major retailers deduct penalties from your invoice for supply-chain defects. Published 2026 ranges:

A 3% OTIF deduction on a USD 240,000 PO is USD 7,200 — larger than the entire duty bill on many Thai-origin categories.
The five documents to obtain before production
- Routing guide — who books the freight, which consolidator, which delivery window.
- Supplier / vendor manual — carton, label, and pallet specification.
- Item setup data sheet — GTIN, case pack, dimensions, weights. These become the retailer's system of record.
- EDI specification — which transaction sets the retailer requires (850 PO, 856 ASN, 810 invoice, 997 acknowledgement, sometimes 852 sales data).
- Quality and testing requirements — third-party lab, CPSC or FDA scope, social compliance audit.
Send documents 1, 2 and 3 to your Thai factory before the pre-production sample, translated into a one-page spec sheet. Do not forward a 90-page English PDF and hope.
GS1 and barcodes
You need your own GS1 US company prefix — do not buy resold barcodes, and do not let the factory generate GTINs. Each sellable unit needs a UPC-A (GTIN-12); each shipping carton needs a GS1-128 label carrying the SSCC, GTIN, quantity, and PO number.
Print quality is where Thai factories most often fail. Specify: thermal transfer printing, minimum 300 dpi, 4x6 in label, applied to two adjacent faces, no shrink wrap over the barcode, and a grade C or better verification report supplied with the pre-shipment inspection.
Pallets and load plans
US retailers usually require 48x40 in GMA pallets, four-way entry, heat-treated and ISPM 15 marked. Thai factories default to 1100x1100 mm or 1200x1000 mm export pallets, which do not fit US racking. Confirm pallet spec in writing on the PO, and check it at inspection — pallet errors are discovered at the DC door, when it is too late.
Maximum pallet height including the pallet is typically 45–50 in for grocery-style DCs and up to 84 in for general merchandise. Get the number from the vendor manual, not from your freight forwarder.
Timeline discipline
OTIF is measured at the retailer's DC, not at your 3PL. Working backwards from a delivery window:
- 2–4 days DC appointment scheduling buffer
- 3–7 days inland transit from port to DC
- 3–8 days port dwell, drayage, and deconsolidation
- 17–24 days ocean transit Laem Chabang to US West Coast
- 7–10 days booking, cutoff, and rollover buffer
- 4–10 weeks production in Thailand
That is a 12–18 week horizon. Any factory promising to compress it usually compresses inspection instead.
Who owns which failure
This is the argument that matters commercially. A freelance agent will tell you the factory printed the labels wrong. What is OTIF and how strictly is it enforced?
On Time In Full measures whether a shipment arrives inside the retailer's delivery window with the exact quantity ordered. Major US retailers enforce it automatically, deducting a percentage of the cost of goods on non-compliant units. Early deliveries are penalised as well as late ones, because DC labour is scheduled to the appointment.
Do I need my own GS1 barcodes, or can the Thai factory supply them?
You need your own GS1 US company prefix registered to your business. Barcodes generated by the factory or bought from a barcode reseller will fail retailer item setup validation and can invalidate the entire PO. Assign GTINs yourself and send the factory a fixed label artwork file.
Can a Thai factory ship directly to a US retailer distribution centre?
Technically yes on some programs, but it is rarely wise for a first season. Route through a US 3PL so cartons and labels can be verified, short shipments corrected, and appointments controlled. Direct-to-DC works once the factory has run several clean seasons.
What pallet do US retailers require?
Almost always a 48x40 inch four-way GMA pallet, heat treated and marked to ISPM 15. Thai factories default to metric export pallets, so the requirement must be written into the purchase order and verified during pre-shipment inspection, not assumed.
How early should I send the vendor manual to the factory?
Before the pre-production sample is made, and in condensed form. Extract the carton, label, pallet, and packaging requirements into a one or two page illustrated spec, ideally with Thai annotations, and require the sample to be presented with a compliant carton and label attached.
Are chargebacks negotiable?
Sometimes, if you dispute quickly and with evidence — inspection photos, label verification reports, carrier timestamps, and appointment records. Most vendors lose disputes because they cannot produce dated proof. Keep an evidence pack for every shipment from the day it leaves Thailand.
