Thailand Manufacturing: Build a Technical Spec Pack
Most disputes with Thai factories are not quality failures. They are specification failures found late. If you are deciding whether to import or manufacture from Thailand, the single highest-return document you can build is a technical spec pack — the package that makes "acceptable" measurable before the first unit is made.
Why developed-market buyers need this more, not less
Buyers in the US, Germany, Japan or Australia are used to suppliers who fill in the gaps from shared engineering norms. A Thai contract manufacturer will build exactly what the drawing says, quickly and cheaply. Anything the drawing does not say becomes the factory's choice — usually the cheapest compliant one.

Tolerancing: where money is made and lost
Tolerance is a price lever. Tightening a non-functional dimension from ±0.5 mm to ±0.05 mm can add 20–40% to a machined part's cost with zero benefit. Do the reverse deliberately:
- Classify features as critical, major or minor against product function and safety.
- Tolerance critical features tightly and name the gauge used to check them.
- Open up everything else to the widest tolerance the design tolerates.
- Ask the factory for a manufacturability review — Thai machine shops and moulders will tell you which dimensions are driving cost if you invite them to.
This exercise routinely removes 8–15% from a machined or moulded unit price and shortens cycle time, because the process no longer needs a second finishing pass.
Turning the pack into an inspection plan
A spec pack that no one inspects against is decoration. Convert each critical feature into a check with a method, a sample size and an owner:
- Sampling: state ISO 2859-1 with the AQL level, not "spot check".
- Gauges: list calipers, pin gauges, coating thickness meters, torque testers and the calibration interval.
- First article: full dimensional report on the first parts off production tooling, signed before mass production.
- In-process: which features are checked hourly by the factory's own QC and recorded.
- Pre-shipment: sample size, defect classification table, photo evidence requirements.

Managing revisions without chaos
Every drawing gets a revision number and date. Every PO references the revision it was quoted against. No production starts on an unreferenced revision. When a change is needed, issue a formal engineering change note stating effect on price, tooling, lead time and existing stock — and require written acceptance from both sides. Chat-app approvals are the origin of most "but you said" arguments.
Import versus manufacture: what the pack changes
Buying finished stock from a Thai trading source needs only a product spec and inspection plan. Manufacturing to your own design needs the full pack, plus tooling ownership terms and IP clauses. That difference — perhaps 30 to 80 hours of engineering time up front — is the actual entry cost of custom manufacture, and it is what separates buyers who scale from buyers who churn suppliers every year.

What is the minimum spec pack for a first Thai order?

Should I let the Thai factory suggest design changes?
Yes, through a formal manufacturability review. Factories know their machines and can often propose changes that cut cost or scrap. Accept them only as written change notes against a named drawing revision.
How do I stop a supplier substituting materials?
Name grades and approved alternates in the bill of materials, require mill or material certificates per lot, and make substitution without written approval a defined breach in the supply agreement. Verify with an independent material test on the first lots.
Do tighter tolerances always cost more in Thailand?
Almost always, and the step is not linear. Costs rise sharply once a feature needs grinding, secondary operations or 100% inspection. Tighten only what function or safety requires.
Who owns drawings and tooling?
