Thailand Sourcing for Startups: Zero to First PO 2026
If you're a founder with a product idea and no manufacturing background, this is the 6-week plan to go from idea to your first Thai-manufactured PO — total spend under $5,000.
Week 1 — Category selection
- Confirm the product is legal to import and sell in your home market
- Confirm it's realistically manufacturable in Thailand (check exporter directories)
- Estimate target retail price and reverse-engineer target FOB price (retail ÷ 4 = FOB max)
- Set volume target: 500–1,000 units for first PO
Week 2 — Shortlist 8–12 factories
Sources:
- Thaitrade.com — official DITP exporter directory
- DBD Data Warehouse — verify legal entity, capital, financial health
- Trade shows — THAIFEX, STYLE Bangkok, Bangkok Gems
- LinkedIn — search "OEM Manager Thailand [category]"
- Sourcing agent shortlist — $300–800 saves weeks
Deliverable: a spreadsheet with company name, DBD number, product line, contact person, city.
Week 3 — RFQ
Send the same RFQ to all 8–12 shortlisted factories. Include:
- Product spec sheet (PDF + photos)
- Target FOB price
- Target volume for first order + 12-month projection
- Requested MOQ, lead time, sample cost
- Payment terms you're willing to accept
- Delivery term (FOB Laem Chabang)
Expect: 5–7 replies, 3–5 usable quotes.
Week 4 — Samples
- Pay for samples ($30–150 each) from top 3 factories
- Compare quality, packaging, communication speed
- Ask each factory to demonstrate response to a defect scenario — how would they handle a 5 % reject rate?
Week 5 — Video audit + reference calls
- Book a 60-min live video walk-through with the top 2 factories
- GPS-check the address against the DBD registered address
- Ask for 3 export references and email them for feedback
- Optional: hire a Thai-based auditor for on-site 1-day audit ($300–500)
Week 6 — First PO
- Sign a simple PO (2 pages max): quantity, spec, price, delivery, payment, penalty for late delivery, QC clause
- Wire 30 % deposit (T/T)
- Confirm PPS (pre-production sample) approval before mass production begins
- Book pre-shipment inspection with a 3rd party ($250–450)
- Pay balance 70 % against BL copy
- Ship FOB Laem Chabang to your destination

- Not booking pre-shipment inspection
- Forgetting the destination importer of record + EIN/EORI setup
FAQ
Q: Do I need a Thai company to source from Thailand? A: No. You buy as your home-country company. The exporter of record is the Thai factory.
Q: What if my order is smaller than the factory's MOQ? A: Ask about a "trial order" (30–50 % of MOQ at 10–15 % price premium). Most Thai OEMs accept for first orders.
Q: Can I visit the factory before signing? A: Yes — factories expect it. Even a half-day visit resolves 80 % of first-order anxiety.
Q: How do I handle Thai-language contracts? A: Insist on English as the governing language. If they refuse, walk away — 99 % of legitimate export-oriented Thai OEMs sign in English.
