Prototype to Production in Thailand: The 2026 Playbook

The gap between a good Thai sample and a good 10,000-unit run is where most first programmes fail. The sample was made by the factory's best technician with no time pressure. Production is made by a shift operator against a schedule. Bridging that gap is a process, not a hope.

Gate 1 — Sample type: know what you are holding

  • Appearance sample: looks right, made by any method. Proves nothing about production.
  • Functional prototype: works, but may be machined instead of moulded.
  • Production-intent sample: made with production tooling, production material, production process. Only this one predicts your run.

Never approve a purchase order off an appearance sample. Ask explicitly which of the three you were sent.

Gate 2 — DFM review

Have the factory return a design-for-manufacturing report against your drawing: draft angles, wall thickness, tolerance stack, weld access, finish reachability. A Thai factory that returns zero DFM comments on a new part has usually not read the drawing. Details in our contract manufacturing walkthrough.

Gate 3 — First article inspection

A dimensional report against every toleranced feature on the drawing, signed, with the measuring method named. For automotive-adjacent work ask for the PPAP-style pack. This is the document you will rely on in any later dispute.

Gate 4 — Pilot run

Run 3–5% of the first order volume on the real line, at real cycle time, with the real operators. Measure scrap rate and cycle time, not just fit. Pilot data sets your AQL plan — see QC and AQL inspection.

Gate 5 — Ramp and freeze

Freeze the drawing revision, material spec, supplier of any sub-component and the finish. Any change after freeze becomes a written engineering change, re-sampled. Most quality drift in year two traces to an unlogged material substitution.

FAQ

How much should a sample cost in Thailand?

Non-tooled samples are often free or charged at cost plus courier. Tooled production-intent samples carry the tooling cost, which is separate and should be quoted line by line before you commit.

How many sample rounds are normal?

Two to three for a straightforward part, four or more for anything with tight tolerances or cosmetic surfaces. If you are past round five, the drawing or the specification is usually the problem, not the factory.

Can I skip the pilot run to save time?

You can, and it is the single most expensive shortcut in this process. A pilot run costs one to two weeks; a failed first container costs a season.

Should I pay for tooling myself?

Usually yes, and then own it in writing with a release clause. Factory-funded tooling is amortised into unit price and locks you to that supplier.

What documents should I hold before mass production?

Approved production-intent sample, signed FAI report, frozen drawing revision, agreed AQL plan and packaging specification. Those five documents are your leverage if anything goes wrong later.
